The starting point
When I met Romain Diaz, Satgana's Founder and CEO, three needs came together:
- a positioning strong enough to hold in front of LPs
- a factual read on how investors and LPs actually behave online
- a system the team could run on its own
Satgana invests across Europe and Africa with a thesis that sets it apart from generalist climate funds. For the next stage of the fund, that thesis needed to be said the same way by everyone.
How it was done
Phase 1. Data collection
- 2,093
- climate & impact VC profiles. Who they are, what they publish.
- 5,314
- posts, April to June 2026. The full public output of the ecosystem.
- 38
- European LP targets. Public activity and engagement footprint.
- 30
- portfolio companies and 56 portfolio leaders, mapped and scoped.
- 521
- portfolio posts. What founders and companies actually say.
Phase 2. Analysis
The point of the corpus was to replace assumptions with observation.
- What investors actually publish, rather than what they say they care about
- What LPs actually react to, rather than what a fund assumes will reach them
- Where the portfolio stands against the rest of the ecosystem
- Every claim marked as measured, observed, or my own judgement, so the team always knows what is evidence and what is advice
It is what the positioning work in phase 3 was built on.
Phase 3. Brand platform
Everything from phases 1 and 2 feeds into a single platform:
- Who we are
- vision mission
- What we claim
- positioning promise
- How we behave
- values personality
At its core is a proprietary category, defined by two criteria that can be checked against any deal, with one person inside the fund who holds the veto. I built it line by line with Romain, and nothing went in that he could not defend himself in front of an LP.
Phase 4. Production
Recommendations
- 70-page analysis and recommendations document
- Presentation deck for the annual offsite
- One-pager for the founder
Usable data
- LP behaviour report
- Portfolio behaviour report
- Investor corpus study
Enablement
- 3 AI skills, one per team segment, so the team can produce without me
Outcomes
Positioning
Everything the fund says from here runs on the validated brand platform, from its own channels to its LP materials.
Category
The category is a selection rule rather than a label, with a named owner inside the fund who can say no.
Data assets
Three behavioural studies the fund can re-run whenever it wants:
- the investor ecosystem
- its LP targets
- its own portfolio
Activation
Romain has two target formats, with worked examples ready to publish. (Formats confidential.) The team has seven communication territories, each with the right to speak on it publicly, plus five documented post formats.
Adoption
The work was presented at the annual offsite on 10 September 2026 by Joana Fonseca, Satgana's marketing manager, not by me. An opt-in programme for the wider team came out of that session, outside the original scope of the mission.
It was truly valuable to work with Quentin. Communications and marketing can sound fluffy for many people, but Quentin does the exact opposite: using data and cutting-edge tools, he demystifies the whole thing to elevate how we communicate as a firm. His insights, listening skills, flexibility and sharpness are remarkable. I sincerely recommend his work to any impact firm who wish to take their communication engine to the next level.
